One of the biggest mistakes I see bakeries make when introducing a baguette moulder is assuming the machine should simply replace the hands of an experienced baker.
It rarely works that way.
In fact, I believe a baguette moulder is not just a shaping machine—it is another stage of dough development.
That may sound like a subtle distinction, but it completely changes how I think about designing the process.
The Natural Assumption
Most artisan bakers spend years learning to develop an open crumb while preserving as much gas as possible during final shaping.
When a bakery purchases a baguette moulder, the instinct is understandable:
“Let’s make the machine as gentle as possible so we don’t lose the beautiful crumb we’ve worked so hard to create.”
Unfortunately, that’s often where the problems begin.
The result is frequently a baguette that lacks surface tension, has an irregular profile, or develops a belly pocket or internal hollow because the dough was never wrapped tightly enough around itself.
The obvious solution seems to be tightening the rollers.
But tightening the rollers introduces another problem.
The Bubble Wrap Problem
As additional pressure is applied during molding, small gas cells begin to rupture.
In my experience, this depends less on the machine than on the condition of the dough entering it.
I’ve often described mature gas cells as being like bubble wrap.
When gas cells are young and elastic, they can deform, slide and reorganize as the dough passes through the sheeting rollers.
When they’ve matured, they become much more fragile.
Instead of deforming, they rupture.
Once they’re gone, they don’t recover.
The temptation is to blame the moulder.
I think that’s usually the wrong conclusion.
The Moulder Didn’t Create the Problem
Hand-shaped baguettes and machine-shaped baguettes don’t necessarily want the same dough history.
For hand production, a baker typically develops strength throughout the process.
- Bulk fermentation develops structure.
- Stretch-and-folds organize the gluten.
- Pre-shaping adds tension.
- Bench rest relaxes the dough.
- Final shaping is relatively gentle.
Most of the strength has already been created before the final shape.
That’s exactly what a skilled hand baker wants.
A baguette moulder changes that equation.
The machine itself contributes strength.
It sheets.
It aligns gluten.
It adds surface tension.
It wraps the dough.
In other words, the moulder is doing some of the work that the baker previously performed by hand.
That’s why I think of it as another dough-development step.
Redistributing the Work
Once I began looking at moulders this way, I stopped asking:
“How can I make the machine gentler?”
Instead, I started asking:
“How can I let the machine do the work it was designed to do?”
That often means reducing some of the development before the dough reaches the moulder.
Not eliminating it.
Redistributing it.
For example, depending on the process, I might explore:
- slightly reducing bulk fermentation
- eliminating one fold during bulk
- eliminating the pre-shape if a hydraulic divider already produces a suitable dough piece
Notice that every one of those adjustments removes strength before the moulder.
That sounds backwards.
But only until you remember that the moulder is about to add strength back into the dough.
Not Less Fermentation—Different Timing
This is where I think people sometimes misunderstand the idea.
I’m not suggesting that the dough should be less fermented when it goes into the oven.
In many cases, I’d expect the opposite.
If I shortened bulk fermentation by 30 or 40 minutes, I’d probably allow that time to come back during final proof.
The total fermentation might remain almost identical.
What changes is when the dough experiences that fermentation.
I want the dough arriving at the moulder slightly younger, slightly more extensible, and better able to tolerate mechanical work.
Then I want it to finish developing after molding.
The finished bread can have essentially the same maturity while arriving at the machine in a much more forgiving condition.
Designing Dough for the Machine
Every bakery has its own process.
Some doughs need two folds.
Some need one.
Some benefit from pre-shaping.
Others don’t.
There’s no universal formula.
But I think there is a useful principle.
When a bakery introduces a baguette moulder, it shouldn’t simply replace a pair of hands.
It becomes another stage of dough development.
Once that happens, the upstream process deserves to be reconsidered.
The question is no longer:
“What’s the correct roller setting?”
The better question becomes:
“How should the dough arrive at the moulder so the machine can contribute its share of the work?”
That’s a different way of thinking.
And in my experience, it’s often the difference between fighting the machine and allowing it to do exactly what it was designed to do.
